Material Package vs Category Sourcing
One package or many contracts? The answer depends on how much coordination your project needs and how much you want to manage yourself.

A material package bundles multiple building systems under one specification, one QC standard and one delivery programme. Category sourcing splits each system — windows, flooring, kitchens, bathrooms — into separate supplier contracts. The package model reduces interface risk, improves finish consistency and simplifies accountability. Category sourcing can offer lower prices for individual systems and more supplier choice, but it places coordination burden on the project team. For complex, multi-system projects, a package usually saves time and cost at the interfaces.
Coordination
Who Owns the Interfaces?
The real cost of materials is often in the places where systems meet.
Material Package
Interfaces owned by the package supplier
- Window-to-floor, cabinet-to-wall and door-to-frame details resolved in one drawing set
- One finish schedule across categories
- Single accountability for clashes and remakes
Category Sourcing
Interfaces owned by the project team
- Each supplier optimises its own system
- Junction details are coordinated by the architect or contractor
- Disputes between suppliers are common at boundaries
Cost
Unit Price vs Total Installed Cost
Category sourcing may win on line items while losing on the total.
Package pricing
A single package price includes coordination, QC and consolidated logistics. It may be higher per category but lower overall.
Category pricing
Each supplier quotes its own scope. The sum can appear lower until interface rework, storage and management costs are added.
Variation risk
Packages reduce variation orders caused by unclear interfaces; category sourcing often produces them.
Management cost
Managing five suppliers requires more project-team time than managing one package supplier.
Quality & Consistency
One Standard or Several?
The finished project reveals whether the standards matched.
Finish consistency
Packages apply one finish schedule across joinery, metals and surfaces. Category sourcing requires active enforcement.
QC gates
A package uses one QC process; multiple suppliers use different standards and documentation.
Sample context
Cross-category sample approval is easier in a package because all finishes are approved together.
Specialist depth
Category sourcing lets you choose the best specialist per system, which can raise quality for isolated items.
Accountability
With a package, one party is responsible for the combined result. With category sourcing, blame can shift between suppliers.
After-sales support
Package suppliers support the whole scope; category suppliers support only their own products.
Programme
Delivery Sequencing and Site Efficiency
Timing affects site congestion, storage and labour productivity.
Package delivery
Consolidated or sequenced shipments arrive as one coordinated programme, reducing site congestion.
Category delivery
Multiple suppliers deliver independently, creating storage and scheduling challenges unless tightly managed.
Common Mistakes
Common Sourcing Strategy Mistakes
Comparing only line-item prices
Total project cost includes interfaces, rework, management time and risk — not just unit prices.
Assuming category sourcing saves money
It can, but only if the project team has the capacity to coordinate interfaces professionally.
Ignoring finish adjacency
Materials that look fine alone often clash when installed next to each other.
Choosing a package for a single system
For one or two simple categories, a package adds unnecessary overhead.
